You can't automate what you can't describe

August 25, 2026 · 2 min read

Your AI pilot didn't fail because the model was bad.

It failed because nobody could describe how the work actually happens.

Most businesses run on processes that live entirely in one person's head. The owner. The ops lead. The person who has been there fourteen years. Everyone knows they are the single point of failure, and everyone hopes they never take a real vacation.

You cannot automate what you cannot describe. You cannot hand a machine a process you have never written down. And you cannot fix what you have never looked at directly.

So before the next AI project, do the boring thing. Write down the one process that would break first if your best operator quit tomorrow. Step by step, the way you would explain it to a new hire on day one.

That document is worth more than any model. It is the map. The machine comes after.

Foundation first. Every time.
