POV: AI runs on the layers underneath it

October 12, 2026 · 2 min read

Most companies I meet want to buy AI before they can tell me how their business actually runs.

I understand why. The demos are good. But AI does not run on enthusiasm. It runs on the layers underneath it, and for most companies those layers do not exist yet.

Here is the order we build in, bottom to top:

Knowledge. How the business actually runs, written down instead of living in a few people's heads.

Skills. The procedures AI can run the same way every time.

Apps. The surfaces your team and your customers actually use.

Agents. AI that carries real work across those apps, with a person approving what matters.

Managed operations. The whole stack run and improved every cycle, not handed off and forgotten.

Governance and insight run the full height of that stack, from day one.

When a company jumps straight to agents, the agent has nothing solid to stand on. That is why a lot of AI projects stall right after the demo. What gets them moving again is the work underneath: the knowledge, the skills, and the systems a model can actually stand on.

We have been building operating foundations for small and midsize businesses since 2009. The AI sits on top of that experience.
